Every executive knows an ERP horror story: budgets doubled, go-lives missed, operations disrupted. It doesn't have to go that way. We deliver Dynamics 365 Finance & Operations the way a good software team delivers software: in short cycles, with automation and AI taking the repetitive work.
Most ERP projects still run like it's 2005.
A plan fixed months in advance. Requirements frozen in documents. Configuration done by hand. Testing left for the end. Software teams gave up working this way two decades ago, because it hides risk until it is too late to act.

The big reveal
Everything is designed up front and shown at the end. You meet your system for the first time when changing it costs the most.
Configuration chaos
Hundreds of settings entered by hand, by different people, with no record of who changed what, or why.
Documentation debt
Decisions, designs and test results scattered across disconnected files. Nobody knows for certain what was decided, built or proven.
Update anxiety
Microsoft keeps improving the platform. Without automated testing, every update turns into a manual re-test that is never complete.
Now the same pattern is repeating with AI.
56%
of CEOs say AI has so far delivered neither higher revenue nor lower costs. One in eight reports both.
PwC, 29th Global CEO Survey, 2026 · 4,454 CEOs5%
of companies create substantial value from AI at scale. 60% report minimal gains.
BCG, The Widening AI Value Gap, 2025 · 1,250 executives21%
of companies have a mature model for governing AI agents, while close to three-quarters plan to deploy them.
Deloitte, State of AI in the Enterprise, 2026 · 3,235 leaders
The technology works. What is missing is discipline: controlled change, clean data, and someone accountable for the result.
Run it like a software team.
Rubber Duck is an engineering-first consultancy, founded where deep ERP delivery experience met software engineering. We brought the way modern software gets built into Dynamics 365 Finance & Operations.
Delivery certainty. Real project visibility. Updates that don't break production.
Your senior people spend their time on decisions, not repetition.
Agile, not waterfall
Short cyclesWe deliver in short cycles. Every cycle you see working processes in your own system, give feedback and set the next priorities. Value lands early, risk stays visible, and change is part of the plan, not a dispute about it.
One place for control: Azure DevOps
TrackedEvery requirement, decision, design, test and defect lives in Azure DevOps, and each one is connected to the items it came from and led to. You can follow any requirement to the test that proved it and the release that delivered it. Progress is read from the work itself, not from a status meeting.
Automation wherever work repeats
RepeatableConfiguration, data loads, testing and releases run as repeatable steps with an audit trail. Quality stops depending on someone remembering a checklist.
Releases you can trust
GatedNothing reaches your live system without passing through a tested, approved release. Automated regression testing turns Microsoft's updates into routine, not risk.
The right AI for each challenge.
We are not an AI company. AI is how we take the repetition out of delivery, and it works inside the same discipline as everything else: planned in the backlog, reviewed, tested and tracked.

AI as a developer
For engineering work we choose the AI solution that best fits the purpose. It writes and maintains the code behind data imports, corrections, automation and dashboards, and it helps analyse security, segregation of duties and test coverage. People review what it writes.
Microsoft Copilot, inside the platform
For people and decisions we use Microsoft Copilot together with Dynamics 365 Finance & Operations. During the project, the team manages environments, users and test profiles by AI chat. After go-live, your users get insight grounded in their own D365FO data, inside the Microsoft 365 tools they already use.
Learn it once
Every solved problem becomes a documented, reusable skill. The second time takes minutes, not days, and you never pay for us to learn it twice. The same discipline that runs your project builds the agents your business keeps.
Governance is what lets a regulated business say yes.
Many organisations hold back on AI, and with reason. GDPR restricts what may happen to personal data. In pharmaceuticals, EU GMP guidance on artificial intelligence, Annex 22, draws strict limits around generative AI in GMP-critical applications. Neither rule prevents automation. They decide how it has to be built: inside the platform, with Copilot under Microsoft's own governance, and with a method where AI builds the automation and never touches the system itself.
The AI writes the code. It doesn't control your system.
What runs against your data is a reviewed, tested script: predictable, repeatable and auditable.
Copilot lives inside Microsoft governance
Power Platform environments, data loss prevention policies and Entra identity. The standards that protect D365FO protect the agents too.
Human-in-command, always
We plan the change, show it, and you approve it. Exactly that is executed. Approval is never standing.
Verified in the live system
A change is only complete when the data shows it happened, with a full audit log of what was done.
A pharmaceutical manufacturing case.
In GxP-regulated pharmaceutical manufacturing, every change must be validated and every record must stand up to an audit. It is the hardest place to automate, and where it pays back most. On Dynamics 365 Finance & Operations, this way of working has delivered:
- Validation reports assembled by a repeatable pipeline
- Traceability from requirement to design across a whole release
- SOPs and work instructions in the company's own format
- A security role matrix verified against the live system
- Validated user provisioning, including the go-live cutover
- Data corrections with dry runs and audit trails
- Automation where no interface exists
- A Copilot agent designed, proven and governed
Behind it, a specialised AI agent supports each delivery role: project management, functional design, testing, releases, compliance, security, and building Copilot agents. In every case the AI wrote the code, and a person reviewed and approved the change.
Questions worth asking any ERP partner. Including us.
These are the questions that decide whether a project goes well. Here is how we answer them.
- How will we know where the project really stands?
- You look. Every requirement, test and defect is in Azure DevOps, and the dashboards are built from that work, not from a status report.
- Will the next Microsoft update break something?
- It can. That is why regression testing is automated, so you find out before your users do.
- What can the AI do on its own, and who signs off?
- On its own, nothing. It writes code. A person approves every change, and every change is verified and logged.
- Where does our data go?
- It stays where your governance already applies. Copilot works inside your Microsoft environment, under your security roles.
- Can we run this without depending on you?
- That is the goal. Every solved problem becomes a documented skill that your team keeps.
Two disciplines, one firm.
Rubber Duck is a partnership between two backgrounds that rarely sit at the same table: deep, hands-on ERP delivery experience, and engineering of complex embedded systems, where software has to be built, tested and released under strict control because failure is not an option. One side knows what a finance or supply chain team needs from Dynamics 365 Finance & Operations on a Monday morning. The other knows how to run a software life cycle so that what ships keeps working. Everything about how we deliver comes from that union.
